The Problem with Non-Deterministic Agents (And Why It Matters)

AI agents are having a moment. But most agents are non-deterministic. For enterprise use cases, that is a dealbreaker. Here is why.

AI agents are having a moment. Every company is building them. Every investor is funding them. The demos are impressive.

But there is a problem nobody wants to talk about: most agents are non-deterministic. And for enterprise use cases, that is a dealbreaker.

What Non-Deterministic Means

When you prompt a large language model, you do not get the same output every time. Temperature settings, random seeds, model updates: multiple factors introduce variability. The same input can produce different outputs.

For chatbots and creative tools, this is fine. Variability is a feature. You want different responses to keep conversations interesting.

For agents that take actions? It is a problem.

Why It Matters for Enterprise

Consider an AI agent handling financial compliance. It reviews transactions, flags potential issues, and recommends actions.

If that agent is non-deterministic: - The same transaction might be flagged one day and not the next - Auditors cannot reproduce the agent's reasoning - Regulators cannot verify the decision-making process - The organisation cannot explain why a particular action was taken

Now multiply this across every enterprise use case: healthcare diagnosis support, legal document review, security threat detection, supply chain optimisation. In each case, variability is not just inconvenient. It is a liability.

Auditors need reproducibility. If you cannot reproduce the agent's output, you cannot audit it.

Regulators need explainability. If you cannot explain why the agent did what it did, you cannot satisfy compliance requirements.

Enterprises need predictability. If you cannot predict how the agent will behave, you cannot trust it with consequential decisions.

The Current State

Most AI agents being built today do not address this. They use standard LLM inference with standard non-deterministic behaviour. The demos work. The pilots work. But when enterprises try to deploy them in production, into regulated, audited, consequential workflows, they hit a wall.

Some teams try to work around this with extensive logging and monitoring. Record everything the agent does, analyse it after the fact. This helps, but it does not solve the core problem: you still cannot reproduce the behaviour.

Others try to constrain agents so heavily that they are barely autonomous at all. Require human approval for every action. Limit the agent to low-stakes tasks. This defeats the purpose of building an agent in the first place.

What Deterministic Agents Require

Building truly deterministic agents requires changes at multiple levels:

Infrastructure The underlying compute environment needs to support reproducible execution. Same inputs, same outputs, every time. This is harder than it sounds when you are dealing with complex multi-step workflows.

Orchestration The agent orchestration layer needs to capture and replay decision trees. Not just logging what happened, but the ability to reproduce it.

Architecture The agent itself needs to be designed for determinism. This affects how you handle tool calls, how you manage state, how you structure multi-step reasoning.

This is not a feature you bolt on. It is an architectural decision that shapes everything else.

Why We Are Focused on This
